The brussel sprouts all come in at the same time and they pay more for the trucks! They’ll be no more trucks available for over a week!”

Got To Be There

When we started Barefoot Wines, like many startups in the CPG world, we did not fully grasp the gravity of the distribution management challenges. And as we like to say, “Ya can’t get it if it ain’t there!” Well, for the first few years, Barefoot Wine wasn’t there in lots of markets where it was previously introduced, and where sales had been good and even growing!

Foul Ups, Snafus, and Girlfriends

Why wasn’t it there? Because we simply couldn’t get it there or get it there on time. Why? Because of paperwork, inventory, trucking, communication and warehousing glitches, snafus, and just plain weirdness.

Once, we had a trucker driving a full 18-wheeler load of our wine that needed to be temperature controlled from our wine country warehouse in California to Miami. But he picked up on a Friday and spent the night at his girlfriend’s house in Albuquerque where it was over 100 degrees.  Fried it!

Dead-Heading Home

Once, we had a trucker drive all the way from Minneapolis to California to pick up Barefoot Wine but he forgot to make an appointment at the warehouse. When he arrived unannounced, he expected they would be ready with a loading bay full of Barefoot wines, forklifts, and all the paperwork for his load. They weren’t. He showed up too late in the day and they were busy with truckers who HAD made appointments. So he was turned away and drove all the way back to Minneapolis! Empty! That’s called “dead-heading” in the business. It left our sales dead in the water…

Hard-To-Get

Once, we had a distributer in New York who waited until they ran out to reorder. This resulted in them being out of Barefoot for the entire two weeks it took to write and shuffle the paperwork, hire a trucker, make the trip to California, pick up the goods, and get back to New York. Meanwhile, we lost our precious shelf space at the store level and got a reputation in that market as “hard-to-get.”

Make Mistakes Write!

You’ll notice that all these fiascos didn’t happen more than “once!” That’s because we followed the philosophy to “Make Mistakes Write!” and that’s no misprint, w-r-i-t-e!  We wrote the mistakes down, how they happened, and what was needed to make them less likely to reoccur. We’re talking job descriptions, policies, procedures, checklists, signoffs, tags, signs, and clauses in contracts. That’s a lot of writing!

Wake Up Call

In the cases listed above, we needed more than just writing. We need some entirely new positions we would have never dreamed necessary when we got into the wine business:

Customer Inventory Manager

His job was to know, at the current rate of sales, how long a particular distributer’s warehouse, at their current inventory, would last before they had to reorder …or run out! Sounds simple, but it’s complicated. It’s not just the reorder date, it’s the date of replenishment on the retailer’s shelf before they too run out! It also has to do with weather, availabilities, and our own inventory.

Yep! It became a full-time job talking to warehouse managers at distributorships in 50 states. Oh, and all without being stopped by the brussel sprout harvest!

Traffic Manager

Her job was to track, and even supply when necessary, copies of the paperwork in addition to vigilant oversight all along the process:

  • from the purchase order our Customer Inventory Manager wrestled out of the distributer’s warehouse manager, to the distributer’s controller,
  • from the distributer’s controller to the trucking company,
  • from the trucking company to the trucking company’s dispatcher,
  • from the trucking company’s dispatcher to the trucking company’s driver, and
  • from the trucking company’s driver to our warehouse manager, and
  • make sure there was a pickup scheduled.
  • Oh, and confirm the way back to the distributor was devoid of girlfriends in hot places!

Now multiply that times 50 states and 80 distributors and virtually all the interstate trucking companies. Whew! Yep! Another full-time job we hadn’t planned on.

The Distributor’s Warehouse Has It!

Our products finally arrived at their destination! YIPPEE! But how does it get onto the shelves so customers can find it? We had to have our own sales reps in every market where Barefoot Wines were sold to assure that it was on the shelf and visible. They checked up on inventory at the distributorships, the retail warehouses, the retailers’ back rooms, and the shelves. We called our sales reps “Wine Cops” and they reported directly to our Customer Inventory Manager.

Secret Weapon

So what happened to the other wine producers who didn’t have employees with these job descriptions? They ran out and lost shelf space to their competition, including us! The real secret to our success was that we didn’t just deliver quality and price, we delivered dependable supply!

Life and Death

Now what happens when the Federal Government tries to get a shot in your arm? It has to come from afar, with paperwork, truckers, warehouses, scheduled pick-ups, scheduled receptions, communications, inventory management, and temperature control, right? What happens if some folks are not as diligent or vigilant as we became? You don’t get the vaccination in a timely manner! Period!

The last few weeks we have been writing about the vaccine’s distribution management, since now everybody’s life depends on it. And everybody has the same question, “When, where, and how do I get my vaccine?”

Blew It!

From our perspective as distribution managers trying to deliver a temperature-controlled product across the country and beyond, the last administration blew it and blew it bad! The distribution jungle that we just briefly described didn’t go away. It’s still there! It still requires traffic and inventory management – at every step of the way. The distribution jungle is still there, standing in the way of your shot!

A New Day!

We have confidence that the new administration will be more competent, timely, flexible, and creative in their solutions to this, the greatest distribution challenge of all time: Getting the vaccine from the lab into your arm!

Yes, who owns your brand image. The marketing folk would like you to believe that you own your brand image. Yes, you promote what you want that image to be. This is done through marketing programs that tell your prospects and customers what they can expect when they buy your product.

Your Customers Own Your Brand Image

But as time goes on, your brand image becomes what your customers have grown to expect from your brand. It becomes theirperception, not what you promote through marketing. This happens as a result of your customers’ own experiences with your products, what they hear from others, how you handle customer service, and their own expectations about what you, as the brand producer, stand for. If, for instance, you get involved in a scandal, your customers may stop buying your products because they don’t want to endorse your behavior. These days that behavior comes down to equal pay, diversity, and environmental health, to name a few. Please notice that features and benefits are no longer the only items on the list of customer expectations.

OOPs!

Now what happens if your company donates money to a Political Action Committee whose funds were used to elect representatives who challenge the very basis of democracy, the vote itself? Even though the vote is recounted, challenged in court, and certified? Even though there is no credible evidence of widespread voter fraud? Even though the incredible coordination that would be required to commit voter fraud at any scale is virtually impossible?

OUCH!

Just like any scandal, companies will lose customers who don’t want to contribute to the undermining of democracy by continuing to buy their products or services. It takes years to build a positive brand image, but it can be lost in an instant.

DUH!

That’s what has been happening at an increasing rate over the past few weeks as big companies put their Political Action Committee donations on hold to protect their brand images. What were those elected representative thinking?

Did they think they could challenge democracy without credible evidence and still collect funds from companies that have to keep all their customers happy, including all their customers who voted? Many companies took action and fast! And now the offending elected representatives have lost a major source of funding! They simply underestimated the value of brand image (also known as reputation).

Brand Image Wins!

From a strictly business standpoint, you must always protect your brand image. That image is held by your customers and it includes their perception of your behavior. When you behave in a manner contrary to the expectations of the majority of your customers, you lose business. Period.

In the future, we hope that the businesses that donate to Political Action Committees will take the preemptive step of making their donations predicated upon a certain level of respect for the foundations of democracy. That would be the brand image that would attract our dollar!  How about yours?

In order to develop a strategic plan, you must start with your long-term goal in mind and work backward. In other words, “Why am I doing it?” where the “it” is building your CPG brand. Sounds simple and logical enough, but too many new CPG brand builders don’t give it the thought it deserves. It’s probably the most important question (and answer) in your brand building journey because it determines not just the “what” you should do first, second, and third, but the “why” you are doing it.

Why Are You Doing It?

We built our brand for the express purpose of selling it and monetizing on its brand equity. Some brand builders are more interested in trying to “get rich” on cash flow and like to say, “I’ll never sell my brand.” Others think they are creating a dynasty where their kids will take over and take care of them in their old age (Good luck with that!).

Top Priority

But if you are like us, your strategy in the early days has to be laser focused on being known as a “Hot Seller.” Why? Because it is the essential building block that everything is built upon. Your reputation as a “Hot Seller”, or not, precedes you in the marketplace. It can either open doors or close them …tight! Don’t you think your competitor’s salespersons are going to warn their buyers about a slow mover, also-ran, or even a mediocre player? Of course they will! There’s a limited amount of retail space out there and they want to protect theirs from you!

The fact is, no matter whether it takes you three years or ten to attract a buyer, you will have to demonstrate steady growth in the marketplace. Acquirers don’t buy brands; they buy the business the brand has developed. They buy the rate of growth the brand has demonstrated. They buy, in essence, your reputation. So if that’s your goal, how do you start out to carefully build your reputation as a hot seller without making the most common missteps?

5 Common Missteps and Remedies for CPG Brand Building from Ground Zero:

Misstep #1: Private Label

You need capital so you provide your product to a retailer as their house, control, or own brand. Now you are a commodity supplier. Now you are no longer building your brand. Now they have you over the barrel since you can (and will!) be replaced for a few pennies less. But yes, it helps your cash flow …for a while.

Instead, build a brand. The reason retailers don’t like brands is because they have power outside their stores. If the brand is hot enough, the retailers have to keep them in stock because their customers are demanding them. And that’s what your acquirer wants!

Misstep #2: More Choices

You hear from your salespeople, “If you only had (this or that) offering, I could sell it,” and so you expand your line to satisfy them. Some particular buyers may buy the new offering, but since you are not yet well established in the marketplace, other retail buyers, knowing they have limited shelf space, will ask your salespeople, “Which one would you like me to cannibalize in order to add your new offering?”

Instead, enter the market with one or two offerings. It’s better to be thought of by salespeople, distributers and clerks as the brand that specializes in one thing. Don’t try to get to many choices too soon or you will exceed their mindshare and your own brand-width.  Too many choices confuse most people.

Misstep #3: Expanding Too Fast

You get some interest in another state or region. So you start selling there. Then you realize that it’s too far away to service and sales die off. Now you are blackballed from that territory. Your distributers and retailers want you to cut the price so they can clear out your slow selling product. And now your price is forever compromised in that territory.

Instead, stay close to home. For the first year or so, don’t sell further away than you can drive and apologize (for the various and inevitable mistakes you will certainly make as a newbie) and return home in one day. Focus on being a hot seller in a small, manageable area first! So you get the reputation of being a hot seller – even if its only in a few stores in a small market! Don’t go into a new retailer unless you can be a hot seller – and that take a lot of hands-on energy!

Misstep #4: Priced Too Low

You sell directly to the retailers but you forget to add enough in for a middleman (the distributor, the broker, your salespeople) because you think you don’t need one right now. You try to get a price advantage over your competition because you are selling direct and cutting out the middleman. But later, when you try to expand and have to go through middlemen, you have already established your retail price, and it is too low!

Instead, establish a high enough retail price from the beginning that will allow you to have the room to add a distributer, etc., later. Remember, you can take your price down, but you can’t take it up!

Misstep #5: Getting Milked

You go through a distributer too soon and find that you can’t afford all the support they require. You discover you still have to do most of the heavy lifting yourself. You are making less and it’s costing you more. Now you are trapped because you didn’t have the volume first to negotiate a better deal with the distributer.

Instead, build your reputation as a hot seller in a territory you can manage. Don’t worry – the distributers’ salespeople will notice because you are taking precious retail space away from them. They will come knocking soon enough but you must have the sales, the displays, and the rate of growth that give you the upper hand in the negotiation! Remember everybody wants to milk the cow. Nobody wants to raise the calf!

Baby Steps!

These may seem like baby steps, but you are building a firm foundation to take the next step. While you are a “toddler,” you will learn how to sell, how to get and keep displays, what your marketing materials must look like, how much merchandising is required, and all the problems that can occur in distribution that have nothing to do with your product, price, or quality. Learn how to walk before you run. (And learn how to run before your fly! But that’s for another post.)

January and February are the months when the Big Chains look at your sales for the past year and decide whether to discontinue (“DC”) your products or leave them in for another year. This is why it’s so important to push for displays and stacks especially during the last quarter. That is your last chance to put more sales on the board. Just like a basketball team, players who don’t make points, don’t make the cut.

This is also the time when CPG (consumer packaged goods) brand builders should be presenting their marketing plans for the year to their buyers. Again, those plans should include stacks and displays of your products. It’s been proven that more product moves off the displays than off the shelves. So how do you get those displays to keep from getting cut next year?

Retail Entertainment

We are big believer in seasonal selling. We used to think retailers were interested in our price, quality, endorsements, features and benefits. And they are to a degree. But after being on the market for a few years we finally realized that what they are most interested in was how we were going to help them decorate their store. They wanted their suppliers to help make their store more inviting, timely, and exciting. They are not only competing with other stores, but they are competing with online vendors. The only thing they could offer that was really different was the recreational shopping experience itself. In other words, “Retail Entertainment.”

Can I Get a Little Help Over Here?  

But that’s expensive. They can’t simply decorate their entire store for every holiday. So, they depend on their suppliers to basically do that for them. Once we understood this basic fact, we became the “kings” of retail entertainment. In January (or sometimes earlier) we would go to our Big Retail Buyers and present them with our plan for retail entertainment for the year. We have written extensively on seasonal selling. And, yes, it’s the key to gaining and keeping displays, increased sales, brand building, and of course, making the cut!

Seasonal Selling

Generally, we looked at the year as a series of selling periods that started the day after a bank holiday 3-day weekend and continued until the next bank holiday 3-day weekend. There were exceptions of course when there were holidays that didn’t fall on the weekend, or weekend holidays without a bank holiday the following Monday, but you get the idea.

These selling periods were all named by the name of the holiday that would come at the end of the period, like the Easter selling period, the Memorial Day selling period, the 4th of July selling period, and so on. We would present the retailers with a whole year’s worth of decorative displays that were in the theme of each holiday. And we would present them with photos showing our stacks and marketing materials.

Permanent Displays

Now the retailers viewed us differently than any other features-and-benefits-pitching competition because now we were helping them decorate their stores with our displays. We even designed certain materials that could be easily turned around, reversed, flipped, or edited with applied décor to allow our displays to remain up for the next selling period. The ideal here was to gain and maintain permanent displays.

Strategic Allies

As an example, we would sell in Christmas displays that could double for New Years, then be revamped for MLK day, then be revamped again for Superbowl Sunday, and again for St Patrick’s Day, and yet again for Easter. Once the retailers got the idea that we were providing “Retail Entertainment” in their stores, they saw us as partners and strategic allies. We would present the whole year’s worth of promotions in advance so the retailers knew they could depend on us to make their stores more attractive.

Or better yet, does the market even know it has a problem your solution can solve? In other words, the market must recognize that there is a problem.

Missionary Work

Most pioneers have to do a lot of what is known in the sales industry as “missionary work.” They have to convince their prospects that they have a problem. In the Music Man, the horn salesman comes to town but cannot make a sale until he convinces the town that their youngsters are hanging out at the pool hall instead of doing something creative – like playing horns in a marching band. And, of course, he’s just the guy to sell them the horns! As funny and entertaining as the musical is, it does make a point. The prospect needs to be “educated.”

A Foreign Idea

When we came up with the concept for the famous Barefoot Wine brand, we wanted to address a previously underserved but powerful portion of the wine market. Our target customer was a female, 35-years old with 2 kids, shopping for a low-priced everyday drinking wine that tasted the same from year to year – just the opposite of the products coveted by the male-dominated industry. The retailers thought they were selling to predominately males with higher priced, vintage dated wines requiring an advance palate, and tasting different every year, not to mention all the French pretentions! The idea of a non-vintage dated, low priced, fruit forward wine with a consistent taste profile, sold predominately to women, with a fun label no less, was a foreign idea.

A New Paradigm

We spent the better part of the first two years just trying to convince the distributors and retail buyers they were leaving money on the table. So much for a slam dunk. It was more slam! They had never seen anything like Barefoot Wines before. Where would they put it? It wasn’t vintage dated! They couldn’t put it with the vintage-dated wines and they had no non-vintage dated section. And the female shoppers market the Barefoot folks were talking about, they didn’t recognize. Most wine buyers were men, right? So, retailers thought they were selling to men. They were right about that because they weren’t addressing the needs of 78% of their shoppers, who were women!

They didn’t see the sales that weren’t being made!

Did we say it was tough? It is always tough to be pioneers. Finally we were able to demonstrate sales in the few markets that took a chance on Barefoot Wines. And finally, The Big Boys began to realize that there was a market that hadn’t been addressed, and it was lucrative. It didn’t hurt that finally some female retail buyers began to show up and wondered why nobody had done this before.

The Original

The so called “smart money” likes to say, “Never be the first,” and “Always wait until someone else has demonstrated the market.” Sounds safe. But now you are playing as an “also ran,” trying to jump in on the latest thing. The pioneer has to pay the “missionary” dues to convince the market that they have a problem and that the pioneer has the solution. In recognition pioneers are rewarded with titles like “original,” “authentic,” and “genuine.” Plus, the pioneers disrupt the market itself and benefit from being custom made for that disruption.

We Need Pioneers Now!

As we enter the New Year, we will need some brave pioneers to solve problems that have not been clearly defined. They will have to convince the market that those problems must addressed to stay relevant. It’s not going to be a quick hack. It’s not going to be easy. But it is going to be rewarding!

So much of the way we used to do things is either in question or in free fall. The opportunities are endless, but the missionary work is significant. Hopefully, with the gender, generational, and cultural changes now taking place in the market, the buyers will be more open to new ideas like Ford and Barefoot.

Popularly Held Misconception

We tell our clients that “It doesn’t matter how great your product is, what a great value it is, or even if there is a huge demand for it, you cannot succeed if you don’t focus on distribution.” Alternately, “Ya can’t get it if it ain’t there!” It’s that simple! It’s so simple that the complexities of managing distribution are often overlooked in favor of other more fun and glamourous “marketing” concerns. To be sure, you need a great package, outstanding logo, and compelling catchphrase to compete in the marketplace. But how do you get your product to the market in the first place?

Many beautifully designed CPGs are rotting in a warehouse somewhere in Kansas because their brand builders took distribution for granted. When they went to the marketplace in their early design days, they saw thousands of products, all lined up, seemingly re-shelving themselves – effortlessly. It was easy to entertain the misconception that stocking and restocking were automatic. And that’s the primary misconception held by most consumers in first world countries.

A Little History

But having been through World War II, General Dwight D. Eisenhower knew differently. He realized that we didn’t out fight the enemy, or even out produce the enemy, we had superior logistics and simply out delivered the enemy. When he became President he built the Interstate Highway system way ahead of most countries. He knew that it was the key to efficient commerce and a high standard of living. And rolling down those super-highways was the world’s largest fleet of trucks. Due to efficiencies of scale, those trucks wound up being as large as they could be to safely pass under bridges and not exceed the weight limitations of the roadways and overpasses.

Hence the 44’ van on the back of the tractor-trailer rig, the 18 wheeler was born! Quickly, it not only became standard of distribution, but the most efficient and least expensive way to ship just about anything. And inside that 44’ van were two rows of 11 4’X4’ pallets. And stacked on those pallets were the maximum number of cartons of packages that could meet the weight and size restrictions. Seems very efficient. So if you understood the demands and requirements of the distribution system, you could have a big head start on your packaging, sizing, weight, and number of products per package, number of packages per carton, and the number of cartons per pallet. Just do the math, and “GOT IT!” Right?

What Can Possibly Go Wrong?

So now we have a pretty efficient way of moving goods destined for market. So what could possibly go wrong? Well, there’s a lot more to the story than the interstate and the 18 wheeler. Now introduce just-in-time production and shipping. Now introduce docking and loading. Now introduce sub warehouses. Now introduce invoicing and bills of lading. Now introduce logistics. And don’t forget temperature controlled requirements. Bundle them all together and you now have entered the world of distribution management.

Due to human error, weather conditions, backlogs, and breakdowns, it’s more of an art than a science. An art performed by skilled and experienced managers.

Since the retailers are aware their customers know, or care, very little about these backstage logistics and interdependencies. It’s easy for them to blame the producers for being out of supply when the real problem might be as simple as they forgot to order from the supplier, or forgot to schedule a delivery, or even blocked delivery. At Barefoot Wine, we would often get calls on our 800 number with complaints from our consumers that, “The store told us you were hard to get,” “You missed a delivery,” or even, “You aren’t in business anymore!” None were the truth.

Let’s Get It There 

So what does all this have to do with the COVID-19 vaccine? Plenty! Just this week, the government accused Pfizer of being behind on their production. Two days later Pfizer said they had full warehouses but the government hadn’t arranged for pick up! But now we aren’t talking cans of beans, now we are talking lives! In the CPG world, Distribution Management is the backbone of brand building. In the battle against the pandemic, it is the backbone of the victory! We can’t afford to place blame. We need competent distribution management! Like Ike knew in World War II, this will be the single most important reason we will achieve victory.

We hope the vaccine will be distributed with haste and grace! As we enter this new period with renewed hope and optimism, we shout out “Happy New Year Everybody!”

At first we thought our customers, who were distributers, retailers and the general public, would be swayed by superior features and benefits, and, to a degree, they were. But when our sales really began to take off was when we finally realized that our buyers wanted a story. They wanted a story they could identify with, a story that would grab their imagination, a story that had them pulling for a “hero” who is up against all odds.

Brand Stories

We were in the wine business at a time when the French pretty much controlled it. They had imbued the industry with sense of pretention and patronizing elitism that most Americans found snobby. So it was a great story when the owners of Chateau Lafitte, one of the wealthiest wine families in Europe, threatened to sue the tiny startup, Barefoot Cellars. They took umbrage to our use of the term, “Chateau La Feet of California Wine!” We agreed with the Baron Rothchild that there could be confusion in the marketplace and so we stopped using that term. We pointed out that “If there was confusion between Barefoot at $5.99 and Chateau Lafitte for over $100, we’d be ruined!”

That story sold more Barefoot wine than all the features and benefits we had been spouting. It gave our buyers a chance to identify with us, pull for us, and participate in the story (by buying our products).

Pulling for You

Story is a powerful way to build your brand. Your buyers want to know where you come from, how you got started, what you stand for, and what challenges you had to overcome. Once they hear your story, they give your brand more credibility. And they are more likely to not only buy it, but tell others about the story. They become advocates because there’s something in your story that they can relate to and want to share with others. Now they are pulling for you!  They want to see you succeed and want to participate in that success.

More Convincing    

Story is also a great way of attracting those who resonate with your principles. You can tell people the principles that you subscribe to all you want, but when your story demonstrates those principles it’s much more convincing. In the story you witness the challenges and are right there with the founders as they weigh the decisions they are about to make alongside their guiding principle. You witness the decisions, the actions and the outcomes.

Entertaining

Story can be a fun and entertaining way of conveying history that will hold the listener’s attention much longer that a prescriptive litany of events. The best stories are gripping and compelling to the point you can’t wait to see way happens next. Basically, bingable.

Experiential Learning  

And story, especially spoken story, is easy to recall because the listener participates in the story. The listener fleshes out the scenes by grabbing props and background from their own experiences. In this way, they create mental touchstones for the story to attach itself. It becomes easier to recall. Now the brand has life and lives on through the story.

Merriam-Webster offers a definition of authenticity that is timely and significant, “true to one’s own personality, spirit, or character – sincere and authentic with no pretentions.”

What Are Your Values?

Hidden in this definition is what customers, employees and vendors want to know about you and your company. They want to know if they patronize, work for, or supply you that you stand for the same principles they do. It’s not just the transparency, it’s what the transparency reveals. In other words. “What are your values? And do they align with mine?” And more importantly, from a marketing standpoint, how do you communicate those values?

Communication of Values

Most companies have a list of company values on a plaque in their reception area, in their marketing materials, and on their website. But how do the people you depend upon know that you are sincere, true, and authentic? How do you convey your authenticity in a believable way? How do you get them to connect with you?

Using Story

One of the most authentic ways of communicating values is through true stories that demonstrate the values engaged in decision making. Why did she go this way instead of that way? There are two megatrends unfolding right now in the marketplace:

True Grit

Distribution is the life blood of consumer products. Regrettably, it is often overlooked by consumer brand builders in favor of the more glitzy, more fun, easier, and creative aspects of marketing. Yep, distribution is pretty gritty by comparison. It involves packaging, pallets, forklifts, warehouses, sorting, drayage, trucking, delivery, scheduling, inventory, supply, compliance, and more! They are all, however, critical aspects of successful CPG sales. Not very romantic, exciting, or creative – just essential.

Half Cocked

But to listen to the “marketing gurus” it’s easy to get the idea that all you need is a great product, a cute name, a compelling catch phrase, and colorful merchandising materials – and you are golden!  In fact, most of the successful CPG brands have all these in common. So what’s wrong with that thinking? It’s only a partial solution.

Reality Bites!

Sure, all those things are required, but you’ll still fail if you don’t focus on distribution realities first! Distribution defines the size and shape of your package. It determines the parameters for your logo. It is distribution that dictates the size, weight, and structure of your carton, the length and size of your message, and even the colors you choose.  What if you created a killer logo, label, package, and message without knowing the requirements of the marketplace, the limitations of transportation, or the constraints of compliance? You’d fail!

Workers’ Perspectives

We started out without experience in our industry and no money for advice from a marketing company. We didn’t know it then, but they turned out to be assets! With no other obvious choice, we went out, hat in hand, and asked advice from the people who were actually doing the physical work in the industry. “Nobody ever asked me for my opinion!” we were frequently told. And so they spilled!

Practical Problems

They told us about the problems CPG products had getting through the distribution system from their perspective. Maybe it was the missed delivery because the carton wasn’t clearly marked, and therefore it could not be seen in a dark warehouse. Maybe it was the label that was printed to the edges that, when scratched in the handling process, showed the white paper it was printed on – and subsequently was seen by customers as “damaged goods.” Maybe it was the package that collapsed during shipping, or the one that was too tall to fit on the shelf space.

Play by the Rules!

And the list went on. It was quite an education, and not from the white collar folks, but from the forklift operators, the production line workers, the truck drivers, and the store clerks! They knew firsthand about the many follies made by the marketing team that was isolated and insulated from the restraints of distributing a physical product. But these were the folks who were our top advisors on the design and packaging of what is now the world’s #1 wine brand!

We made friends with people in “low” places, people with dirt under their fingernails!  They are, after all, actually getting things done!

Budding entrepreneurs regularly underestimate what it takes to get people to perform.

Someone Else Will Do It!

They mistakenly assume that if you pay someone to do a job, they will do it.  As if that somehow, magically, ensures people will do what they’re told and live up to your expectations.

This false belief extends beyond your own people to contracted service people and the people who work for the companies that you depend on to get the job done.

Don’t make this mistake!

Attention Required!

It’s tough enough to get YOUR own team to perform at an optimal level. Getting others – who are not under your direct control – to deliver the results you need requires careful attention.

Many see labor as a just another cost where the idea is to see how little you can pay to get the job done. They assume that a paycheck, contract for services, or other incentive guarantees performance.

Inexperienced entrepreneurs are right about one thing; they are going to be dependent on other people.

What they forget is that people are people. And whether they stay or leave, produce or just go through the motions, represent your product positively or negatively – depends entirely on how you work with them.

Countless entrepreneurs think they know how to hire, train, and engage their people. They think, “When I get my own business, I’ll be the boss” and that being the boss means some kind of power position where they can hire and fire at will. On TV, there “seems” to be a great deal of satisfaction in saying, “You’re fired!”

The reality, however, is VERY different.

Get Them On Board!

Turnover is the #1 hidden cost of any business. You’ll never see a line item on any business plan that reads – “turnover cost $100,000 in the first three years”. Yet if that were all it cost you, you would be lucky!

Many promising entrepreneurs with great products are held back by their own people. They ask the wrong questions in the interview. They oversimplify the orientation process and compensate them the wrong way.

In short, they hire the wrong people and continue to stick it out with them until it is too late.

Most entrepreneurs totally misjudge how much time they will need to devote to personnel and contracted services management.

They think it’s all about production which sets the stage for disappointment, or worse.

The Cost

The idea that other people will somehow do the job for which they are paid, resulting in you getting rich without a great deal of thought and care on your part, is a media fantasy that usually leads to disaster.

Here are some results that kind of faulty thinking can often lead to:

  • Your people leave and you are out the time and cost of advertising, interviewing, training, institutional knowledge, and relationships with vendors and customers.
  • You let your own ego get involved and refuse to admit you made a hiring mistake causing personnel problems and overall lack of productivity.
  • You get a default company culture which is based on the lowest common denominator of social cooperation.
  • You get people who think that job preservation is more important than company success.
  • Misunderstandings, personality clashes and pettiness abound rather than cooperation, collaboration and teamwork.
  • Your people don’t have a personal stake in your business, so they telegraph their negative attitude to everyone around them. Now your vendors and customers don’t care about your business either.
  • Your people merely put in their time and ask for raises based on tenure, not performance.
  • Your products are stopped on their way to your customer by your contracted services, resulting in the worst of all possible customer experiences; they want it but can’t buy it.
  • Your contracted services don’t perform to your expectations and hurt your reputation with your buyers.

Find Good People – Build Great People

Successful entrepreneurs require good people at every level. Good people are built, not found. That means if you don’t learn how to hire, engage, and compensate your staff and contracted services properly, failure will soon follow.

Understanding these three common mistakes that can doom your startup will not only dramatically improve your odds of success as an entrepreneur, but it WILL save you tons of money, anxiety, and brand loyalty.

Most businesses are not killed by the competition; they die of self -inflicted wounds resulting from faulty assumptions that lead to fatal entrepreneurial mistakes.

New entrepreneurs have a tendency to fall in love with their product or service.

A Cool Idea

They are convinced that the world is going to knock out windows and kick down doors to get to them because what they have to offer is so great.

It solves a pressing problem, has plenty of value, and it’s, well, just plain “cool!”They’ve put tons of time into the logo, the package and the compelling catch phrase. All their friends like it; in fact, everybody they know says they would buy it.

Production Focus

They’ve spent hours perfecting it and already have plans for expanding the line.

The problem: their ego is in overdrive.

Research? Market testing? That’s for the other guy.

They mistakenly figure the product’s too good to fail. If the right people just see it, they will fall off their chairs and buy it, promote it, and distribute it. It will be on every website and in every bricks-and-mortar store from coast to coast.

Lopsided Budget

They’re sure of it! In fact, they put most of their start-up capital into developing it, testing it, and getting it ready for shipment.

So what’s the problem with thinking the product can win the day singlehandedly?

After all, isn’t the media constantly proffering up the latest “wish-I-thought-of-that”instant millionaire?

Media Darlings

Guess what?  Having a fabulous idea is not good enough.

Warehouses are filled with great ideas that never made it to market. They’re just sitting there accumulating storage fees – until the proponents go bankrupt. Then this “fabulous idea” is sold at bargain-basement clearance prices, never to be heard from again.

It’s true that your product or service must be terrific, outstanding, and value-packed, but that alone won’t do it, no matter what you hear form the media.

Reporting on the heavy lifting that goes into most successful products doesn’t sell subscriptions or attract viewers.

The media makes it look easy. Just invent a better mouse trap and presto! Instant millionnaire ! This panders to our desires to find quick and easy solutions that prove that the product itself drives sales.

Well, after a period of proven success, that may be true, but you won’t be around to see that day if you can’t get your product to market and keep it there.

Trapped!

Here’s what often actually happens when entrepreneurs get tricked into believing a great product or service is the critical key to startup success.

  • You ignore the time and cost of managing the distribution channel until it’s too late and your sales stop for “surprising and startling” reasons that you never considered.
  • You have a false sense of security because you can control your product but fail to consider that you can’t control the market.
  • You forget that your product is in a category controlled by buyers who care little about your features and benefits.
  • You tend to blame the salespeople for not performing and thereby become a disempowered victim.
  • You budgeted too much for production and not enough for sales and the ultimate cost of sales.
  • You get in a jam and have to unload product at a big, unsustainable discount and now the market demands that same price on an ongoing basis.
  • You get the idea that no one has thought of your idea yet because you don’t see it anywhere, and you fail to understand that the reason you don’t see it is because you believed the product alone would do the trick, and therefore it never made it to market.

The Big Picture

Yes, you do need an excellent product or service that everyone wants or needs. But to think that excellence by itself will result in success is a misconception that causes many inexperienced businesses to fail. Focus on market access, the product-market fit, distribution, merchandising, sales, and the cost of sales.

Welcome to part one of a 3 part series on common mistakes business make. We are writing this to help all those out there who have started, or who are considering, their own businesses as a result of all the economic upheaval. We want to see you succeed!

Our Experience

When we first started out on our Barefoot Wine journey, we didn’t have a roadmap or a mentor to guide us. In fact, like many newly-minted entrepreneurs – especially those working in regular jobs who believe they have what it takes to succeed as an entrepreneur – we were both excited and scared to death at the same time. What would we tell friends and family if things didn’t work out?

In spite of the roller coaster of emotions we felt, we pushed forward and built a successful, global brand.

We made mistakes, ran into obstacles, and had to make a number of detours, pivots, and downright pirouettes until we finally realized entrepreneurial success.

We are successful entrepreneurs who walked the walk, and in this 3 part series, we are going to take you inside the real world of entrepreneurism where we’ll share some of our “on the ground” insights into three of the most popular misconceptions that can derail even the most determined entrepreneurs.

Academics

Although there’s lots of information on the internet about WHY entrepreneurs fail, much of it is cobbled together from theories.

Stuff like “8 Mistakes New Entrepreneurs Make,” or “Five Reasons for Entrepreneurial Failure,” or “The Most Important Qualities For Entrepreneurial Success.”

The problem? Very little of this information is based on the actual experience of the authors. And even less of it has to do with entrepreneurial thinking.

MISTAKE #1

Thinking that having enough money is the key to

entrepreneurial success

This is a very common misconception. “If I only had the money” we hear people say. Or worse, “We failed because our financing ran out.” The mistake here is that money cures all ills, or that, somehow, throwing money at a problem will automatically solve it.

“If I only had more money to spend on advertising, promotion, or development” is a common lament we hear. Another one is, “I’m going into business; therefore I need a factory, an office, equipment and a large staff.”

Shark Tank

Where does this “money solves all” obsession come from? Look no further than the media.

The extremely popular television program Shark Tank offers up a steady stream of entrepreneurs pitching for money they feel certain is the only thing standing between them and huge success. (The Sharks know better and while the entrepreneur is busy pleading for financial support, the Sharks are looking for the true characteristics needed for success.)

Crowd Funding

Crowd funding is another relatively new phenomenon that pushes the notion that money solves all problems and paves the road to startup success. There’s an entire industry standing by to give new entrepreneurs money in exchange for a piece of the action.

So it’s not so hard to understand why entrepreneurs – especially those who are inexperienced (like the “crowd”) – believe money is all they need to succeed.

Bad Money

And, even though you may have a blockbuster business plan, having money can often result in disastrous consequences:

  • You can run out of money before you have an income that will pay your bills. You spent it all getting ready, building inventory, or covering necessary (and often, unnecessary) administrative costs.
  • You have to go back and ask for more money. That usually means giving up more ownership which, ultimately, leaves you working for your investors.
  • You are less likely to be frugal, resourceful, and innovative because you don’t perceive the “need’ to be. This results in waste and poor oversight as to where and how the money is spent.
  • You tend to blindly believe your advisors without road testing their advice. They get paid whether it works or not. You don’t.
  • You get lazy. You’re not under the gun as long as your funds hold out. So you tend to proceed contently in non-profitable directions for far too long.
  • You lose your credit when you run out of money and now you have to find more money or shut down.
  • You expand too quickly and underestimate the hidden costs of sales which results in loss of reputation for dependability.

Money CAN provide you with an advantage, but as you just learned, it can work against you in so many ways. The sooner you learn to avoid this false, money-solves-all mistake, the better your chances of succeeding.

Timely Messaging

What does your brand, your label, your signage, and your branding say about your regard for the environment? How does your messaging reassure your customers and your prospects that your products are not going to contribute to the further destruction of the environment?

Products with environmental claims on their labels are already outselling labels without those claims. Generally the terms are grouped under the umbrella term, “sustainable.” But they may include recyclable, energy-efficient, reduced water usage, non-polluting, non-toxic, organic, natural, non-GMO, zero carbon, as well as reduced or low emissions. Brands that foster environmental support for clean air, the rain forests, or the oceans are also becoming more compelling.

Consumer Awareness

Why are mainstream consumers looking for these claims? It’s simple. Not only is belief in climate and environmental change going mainstream, but now the average consumer is being hurt by the negative effects of that change. Folks don’t want to add to the problem through their purchases. They don’t want to validate the wrong doers with their dollars.

Megatrends

There are several megatrends at play that are sharpening the focus of your consumers on “green labeling”:

  1. Millennials and Gen Z’ers

This emerging and long lasting consumer base is very concerned with the changes in the environment. They know it’s their own and their families’ future. They know they will live with it longer than those who have come before them. So, quite literally, it’s a life and death issue for them. They want to know how your products are made, how you are packaging them, and what consequences their purchase will bring, one way or the other.

  1. Climate Disasters

You can’t pick up a newspaper or scan a news feed these days without reading about and seeing images of horrific climate-caused catastrophes. How can we ignore climate change when the western sky covering 7 major metros turns an eerie red with an orange sun for over a week – and the air is unfit to breathe? Whether it’s biblical fires, unprecedented floods, choking smoke, or 90 mile-an-hour windstorms, your customers have been and will increasingly be effected!

  1. Political Changes

With the now obvious existential threat of climate change, voters are beginning to make their voices heard. The “environment” is a common topic in town halls and political debates. “Climate deniers” are losing credibility fast as voters see with their own eyes the results of decades of climate neglect. More are losing their livelihoods as crops are blown or washed away, or the drought denies them water. The cities are feeling it with air unfit to breathe, water shortages, and unbearable heat.

  1. Pandemic

Due to a lack of national (and worldwide) resolve, the pandemic is out of control. So what does this have to do with the environment? Plenty. Our destruction of the rain forests is destroying our natural pharmacy as well as the natural virus and bacteriological filters that can protect us. Our over population and invasion of the natural environment has put us right up against animals that carry these viruses and create the opportunity for them to jump to humans. Let us not forget that Earth’s natural environment is there to sequester carbon and produce oxygen.

  1. Your Competition

Let’s say you do nothing. Or let’s say you do nothing but claim you did (“Green Washing”). Who’s to stop you? Your competition, that’s who! They will be quick to point out your deceit or inaction with regard to the environment, or worse, your downright contribution to its destruction. Your denial and environmental damage will be used against you not so much in a court of law, although that is happening more often, but in the marketplace!

Conspicuous by Your Absence

As consumers realize more and more the influence of their purchases to affect change, they will use that power in their brand decisions. Climate and environmental change is here! It’s not a subject of debate. It’s hurting your customers. They want to know what they can do. Obviously, they shop every day and that’s the portal through which they make the most difference. Frankly, their lives are at stake!

Every brand wants to have the edge with the consumer. Well, mitigation of climate change is the new edge! As we like to say, “Jump on the bandwagon, or get run over by it!”

We like to say, “A brand is a movement, with a product to go with it.” How better to convey a movement than through your brand story?

Questions

Who came up with it? Where did it come from? What problems does it solve? How is it different? What challenges did it have to overcome? What were the major breakthroughs and “Ah Ha” moments? What were the seminal events in its history? What does the founder stand for? What are the key principles and take-aways from the story?  These are just a few of the compelling questions that build the brand story.

Answers

Now let’s present that story in the theatre of the mind that is the magic of audio drama. Let’s create scenes that answer these questions. Let’s have actors play the parts and add sound effects and music. Each scene captures a seminal event in the brand’s history and demonstrates the thinking and lessons learned by the founder. Each scene leaves the listener wanting more. Each scene reveals what the founder stands for and the principles upon which the brand is built.

But why would anyone want to go through the process of telling their story? Was it ego? Sure, they are naturally proud of themselves for succeeding, but a BAT production is ultimately more about building a brand with recognition, identification, and popularity. We all know we can’t be here forever. Why not seize the opportunity to capture your legacy and preserve it for all time while the details are still fresh in your mind?

Book Sales?

Did we create our own BAT to sell audiobooks? We know having written a NYT’s bestseller that both paper and audio books are hard to sell and getting harder. It’s not about quality anymore. It’s about quantity. There’s just so many books being published every day.

In our case, we had to make all of the book sales ourselves. In fact the cost of promotion outstripped any profits from book sales. So even though our paperback and audio books are for sale on all platforms, and even though more than 60 schools that teach entrepreneurship have bought our books, and even though our speaking hosts have purchased our books for distribution to attendees, we did not create them for book sales.

Door Opener

The paper or audio book, however, does give you credibility. Use the audio production as a “business card” to open doors for being a guest on podcasts and other media. For instance, we have been on 60 podcasts since releasing our own audiobook just one year ago. We have also gotten many professional speaking engagements from companies, organizations, and schools. The audiobook is a brand building tool for you, your company and your product or service.

ROI

Here’s a few other benefits to having a Business Audio Theatre produced for your company that can translate into ROI:

  • Vendors are more likely to extend credit terms to companies when they know the story behind the company and the principles they practice.

In the days before the virus, when most consumers would leave their homes and physically shop, they first got paper bags, then plastic bags, to transport their purchases home. After plastic bags became ubiquitous and their ability to be recycled became dubious, their use was systematically banned for environmental reasons. Soon, it was bring your own reusable bag or pay for a paper one. People brought their own. Suddenly reusable bags were everywhere!

The Virus Boosts Home Delivery

But then came the virus and people were not only sheltering in place, and many of us were afraid to go out and shop. During these times, for sanitary reasons, reusable bags are out of favor at grocery stores and other retail stores. Paper bags came back in a hurray!

But as more people discovered the convenience of home delivery of just about everything, there was a sea change in consumer retail.  Throngs of consumers quickly joined the movement toward e-commerce. On-line shopping exploded, and with it, cardboard boxes and bubble wrap. These quickly became the most common type of refuse. With the “convenience” came tons of unwanted cardboard boxes and bubble wrap.

Drowning in a Sea of Boxes

Now, instead of one reusable bag with 20 items in it from one store, you got 20 different boxes at your door. Instead of getting a box once in a while with that on-line order, now you started getting boxes several times a week. What to do with all the cardboard boxes and bubbly wrap?

And who is the biggest culprit for dumping cardboard boxes and bubbly wrap on the consumer to dispose of? The biggest on-line retailer and fulfillment house, of course: Amazon.

The End of “Free” Packaging Disposal

Up until recently, CPG product producers, on-line retailers, and fulfillment houses have banked on their history of shirking the responsibility for the disposal of their delivery packaging. That was left up to the consumer.

That is until last Sunday. On the back page of the A section of the San Francisco Chronicle was a full page ad paid for by the “Committee, Amazon to Reuse Boxes Initiative,” a Marin County, California, advocacy group.

An Open Letter

In quarter-inch high font, “An Open Letter to Jeff Bezos Regarding the Amazon to Reuse Boxes Initiative” was hard to miss! Stretching across the entire page from top to bottom, 10 inches by 20 inches, 30 plus lines of text spelled out the beginning of the end of an era. The era is the one where the packaging implications of home delivery is borne by the consumer. If the “committee” has their way, that will change.

The open letter was well written, with respect and decorum sadly missing in most advocacy today. It started out thanking Jeff Bezos for “enabling millions of people to access critical supplies” during these critical times. But it was quick to point out how “the convenience that we love about Amazon is creating and environmental issue,” alluding to the packaging disposal challenge.

Win-Win-Win

Then the letter succinctly offers a solution that appears to be a win-win-win: “The program would ask for delivery trucks to collect Amazon boxes and plastic mailers on subsequent deliveries and take them back to Amazon warehouses for reuse.” Wow! Is that simple?!

The letter goes on to cite the program’s endorsement by 10 Marin County cities, the County Board of Supervisors, the US Congressman representing the county, the county’s largest businesses, and over 10,000 residents. It offers up Marin County as a pilot for the “Pick Up Program.”

And we love this part: “Because it’s a tree saver, a water conserver, a cost eliminator, a waste reducer, and an efficiency enhancer, it would help Marin County achieve its zero waste goals while enhancing Amazon’s reputation as a community-minded partner. There’s no downside.”

A New Paradigm    

We are sure that Amazon will have some costs in the program, at least in terms of logistics and retooling for recycling or the development of returnable standard packaging options. But even so, in the long run, Amazon can really start the revolution in the formerly “one-way” packaging practices by picking up what they drop off.

They certainly already have the home visit logistics and infrastructure down. They are already at your door on a regular basis. Why not take their packaging back, and reuse it? In fact, why not create an industry for multiple-use standard packaging like the milkman used to have in the 1950’s?

We think this initiative is just the tip of the iceberg where we will start seeing consumers rebelling against being stuck with packaging materials. The days of “free” packaging disposal for producers, retailers, and fulfilment houses are numbered. The box stops here!

Interestingly, productivity has not taken a hit with work-from-home. So why bring them back to the office?

Perhaps, now employers feel their employees can work more safely back at the office. Perhaps they feel they will be able to exert more control. Perhaps companies are trying to get ROI on their commercial leases or properties they own. They continue to pay overhead on these investments and may as well utilize them again, right?

A Taste of “Freedom”

But even if they can legally demand that their workforce return, they face a mounting challenge. By sending their people home in the first place, they gave those remote employees a taste of freedom. And now, they may never want to go back. If they are demanded to do so, will they come back begrudgingly or  take their skillset to a competitor that offers work-from-home?

Loss of Routine

The physical ties with their employer have been cut for some time. An employee’s physical presence is no longer required. Their work has been reorganized to be all online! No more daily reinforcing routine including the coffee, shower, business clothes, breakfast and commute. No more social ties with folks you used to see daily at work. No more small talk in the coffee room or at the watercooler. Now work is just an icon on their desktop!

Savings and Responsibilities

By now they’ve begun to enjoy the economic savings on commute costs and dry-cleaning, and then there’s the time savings that work-from-home has provided. Meanwhile their younger kids needs daycare and their older ones need special attention as they try to school from home. Getting your work-from-home employees back to the office will be tough enough with these existential considerations. But even if the companies can solve those, they are now faced with another unexpected challenge.

Prison

Many work-from-homers have finally escaped certain aspects of the company culture that they always took issue with. It’s just now that they have had enough of a breather from those cultural issues, that they are beginning to look at their employment more objectively. Do they even like the company culture? Will they be excited to return to the office and submit themselves to the same culture they left? Or will they say, “It still feels like a prison!”

Cultural Reboot

We think any kind of employee repopulation program will require a re-boot of company culture. Things have changed since employees were sent home. Not only have they been working without the daily influence of the less-than-desirable aspects of their company’s culture, but now they have had time to think it over. What are they going back to? Culture is quickly becoming a leading factor in the decision to go back to the office.

Now is the time for companies to take a long hard look at their own company culture. How does it make employees feel about investing their careers with the company?
