But we humans cannot resist searching for patterns. And there are interesting patterns around women and leadership and gender and leadership. Gender Some of you have already noticed that I said “men and women” in one paragraph and gender in the next. Gendered perspectives and approaches cross the boundaries of sex. Some men might use more feminine leadership approaches than others. Many would consider Margaret Thatcher’s style masculine. But in our society, such language can trigger negative emotions. So as I write about men and women, I acknowledge the layers of complexity: stereotypes, pressures and expectations, generalizations, and gender. The Pyramid When Henry Mintzberg did his groundbreaking study of [all male] executives in the late 60s, the pyramid metaphor was obvious. These executives expected information to be distilled and fed up through channels. They hoarded information. They—at the peaks of their pyramids—would make knowledgeable and sound decisions. The study isn’t recent, but is this concept current? Men still hold most power positions and the ubiquitous organization chart still looks like a pyramid. We still hear the phrase: “Knowledge is Power.” The Hub or Web When Sally Helgesen conducted a similar study of [all female] executives in the 90s, a more circular metaphor was obvious. These executives saw themselves in networks rather than at the tops of pyramids. They connected people and ideas in order to keep employees informed, so they could make knowledgeable and sound decisions. They regularly reached out beyond organizational boundaries. As one participant said: “A circle doesn’t box you in.” This study isn’t recent either, but is this concept current? There is a groundswell of thinking about networked, shared, distributed, and complex leadership. There is also a groundswell of mapping organizations as networks, to show the actual flows and connections beneath the official organization charts. We sometimes hear phrases such as: “Knowledge Shared is Power Squared.” Other Studies If you are reading this post, I expect many other studies and your own experiences are coming to mind. There is Deborah Tannen’s work about women engaging in “rapport talk,” and men in “report talk. “ An emerging scholar–Anne Litwin–has explored stresses in relationships between women when one is promoted. The woman promoted is often expected to emphasize hierarchy, whereas female employees expect her to use more egalitarian approaches. In a recent chapter, Litwin writes: “Women’s friendship rules are often at odds with workplace norms and can create confusion between women colleagues.” Why Does This Matter? Gender and leadership are rarely discussed openly and constructively in workplaces, especially in as they relate to one another. Yet, gendered differences in leadership matter for many reasons. Some people are comfortable with hierarches and some with networks. When pushed blindly out of their comfort zones, motivation and productivity can drop. Different contexts benefit from different approaches. Leading an emergency response doesn’t look like leading an effective public engagement strategy. Work is becoming more complicated and more complex. Our familiar pyramids do not serve us as consistently as they used to. Edward Tufte suggests that the ongoing, upward distillation of information on PowerPoint slides at NASA directly contributed to the Challenger Disaster. Others have described how segregated hierarchies of almost 20 intelligence organizations made 9/11 possible. Similar barriers hampered post-Katrina relief efforts. Increasingly we realize we need diverse approaches and perspectives. When companies include women board members, they tend to be more successfull. An MIT study found that more women make teams smarter. How can we optimize the value of diversity if we only understand it superficially? Perhaps Helgesen was ahead of her time when she coined the book title “The Female Advantage.” And perhaps we are evolving to the point where organizations will learn more about women’s approaches to leadership in order to thrive, innovate and better serve their customers or citizens. In my late fifties, I thought it’s now or never.  And I took the plunge and bought a beautiful, well-trained Norwegian Fjord Horse mare.  Fortunately, I had no idea how many steep learning curves I would need to climb.  Those learning curves were eventually shared in my new book: Riding Horseback in Purple. The Book Although I have always loved writing, I had no plans to write a book about horses or work with horses.  Hundreds of experts have done that very nicely. Then I broke my shoulder.  Well–to be perfectly honest–I had a horse accident and smashed my shoulder.  I couldn’t do much of anything for a several weeks and I couldn’t ride for several months.  Friends started to say: “You have learned so much; you should write a book!”  At first, I smiled politely.  Then I started to think about it.  I was not an expert in dressage or nutrition or hoof care or colic or saddle fitting.  But I was an “expert” at being an adult beginner.  I already had expertise in adult learning and leadership through my education and career.  I knew how to do research and interview people to draw on their experiences.  Perhaps I did have something to offer? Norwegian Fjord Horses There are many well-known breeds of horses such as Thoroughbred and the American Quarter Horse.  But as I researched different types of horses, I encountered a rare breed that captivated my interest.  “Fjords” are sturdy, strong, versatile and often calm horses with a reputation of being good for beginners.  The more I learned, the more determined I was to build a relationship with the right Fjord horse. It took many years for that to happen and I haven’t regretted my decisions for an instant. Disney Studios | The Norwegian Fjord Horse in the lower left is my horse’s sire, Prisco. Riding Horseback in Purple The “Riding Horseback” part is obvious, but why Purple?  This was inspired by Jenny Joseph’s famous poem: When I am an old woman, I shall wear purple.  It is a poem of assertion and rebellion: about mature women shedding society’s expectations and following their dreams.  It fit. Although Riding Horseback in Purple is not exclusively about the Norwegian Fjord breed, Fjords figure prominently.  Fjords are quite spectacular in many ways, and not well known.  You may know that Disney’s movie “Frozen” features a Fjord named Sitron. Around the time Frozen was released, I learned that Sitron was modelled after my horse’s sire Prisco.  You can see Prisco’s photo in the lower left.  It is exciting to have these links between the book, my horse, her sire and their former owner, Lori Albrough.  To learn more, visit Lori’s blog. I am delighted that Riding Horseback in Purple has been getting five-star reviews and you can easily purchase it internationally through many outlets as a paperback or e-book. When I work with graduate students, I encourage them to find their voices. How do you react to the following three “voices?” To be an ethnographer is to revel in paradox…One is studying the ‘other,’ yet ultimately is studying oneself. I chose, for this research, to analyze Fielding’s publicly available texts and archival documents. Through the study, the researcher hoped to identify factors common to women who complete doctoral degrees. But What is the Right Voice? There is no right or wrong in the voices they chose nor in your reactions to them. Cathy Collins, Linda Terry and Karen Stailey wrote their dissertations at the same university but with different voices because they were different people in different stages of evolution. Those choices have impacts. We are chameleon-like when we write. I must sound like a creative entrepreneur or responsible public servant or a serious graduate student. I push students to be clear about who they are and to make themselves visible. I find that nature helps to ground me and rediscover myself. Ironically, I had to be taught the same lesson recently. I submitted a draft of my book Riding Horseback in Purple to award-winning editor, Barbara Pulling. She told me I needed to put more of myself into the book. That seemed pretentious and actually a bit frightening, but I dove in. In a book competition, the judge gave an “Outstanding” rating for voice and writing style, thanks largely to Barbara’s comment. Readers have given me the same feedback: they value hearing my story as much as my content. Keep working to find your voice. The executive summary states: The report contains advice from respected knowledge management (KM) experts and some of the top KM influencers.  Each contributor shares their advice on different aspects of knowledge leadership…Successful knowledge leaders encourage people to learn, to work together, and to support the desired goals of the business. Here are some insights from the report: Arthur Shelley of Intelligent Answers and RMIT University reminds readers that: “knowledge leadership can happen from any part of the organisation.” Athanasios Karagrounas, head of information and knowledge management with the IOC, writes that:  “Many organisations have realised not only that managing knowledge is important, but actually that it is their core business…” Dave Snowden of Cognitive Edge emphasizes “the shift from fail-safe design to safe-to-fail experimentation.” Stan Garfield of Deloitte Global Services advises: “As soon as you have a potentially good idea for a people, process, or technology innovation, try it out as soon as possible.” Kate Pugh of Columbia University and AlignConsulting and her co-author Glynys Thomas write about: “overcoming hoarding, not-invented here, and working with ever-elusive tacit knowledge.” The report includes frameworks and models, tips and case studies.  Note that you can use code KC-R1 until end of Aug for a £50 discount. If you care about the nature and implications of boundaries.  The chat was hosted by kaizenbiz.  I have attached a transcript at the bottom of this post. Framing Post: (the text of which is also pasted below): Boundary Work: Missing Link in Ethical Leadership Development? In Human Systems Management, the brilliant systems thinker C. West Churchman wrote a thought piece called “Poverty and Development.” It is as difficult to convey insights of this piece through excerpts, as it is to convey the richness of a tapestry through threads pulled from its fabric. But I will try to illustrate with Churchman’s words: I have on my desk two pictures. One is of a young boy who is crying; behind him is his mother lying on the ground…The other is of a woman, nicely dressed, wearing a handsome necklace…My own face, which I cannot see, probably has that strange academic curiosity, the can-I-write-an-essay? look. Of course, we cannot see the photographers’ faces, or the magazine editors’ faces. Or even you, the reader’s face… Let us turn now to the first word of the constitution of the United States, and the Charter of the United Nations. It is “we” (“We the people of…”)…consider the UN and other organisations’ estimates of baby mortality caused by poverty around the world: 35,000 daily, or one million each month that die of poverty…Where is the “we” in these figures?… I have been talking about a wide world “Weltanschauung”—a (WWW) in Internet language—in which poverty is created out of wealth. In this case wealth produces necklaces, roads, temples, large corporate headquarters and smooth-running ships, planes and autos; is there a “Therefore”? That is, is the real story that once upon a time a lady owned an eleven-million-dollar necklace and therefore a boy in Rwanda was crying for his supper, and that therefore his mother could not feed him? Where do we draw boundaries? Churchman is speaking to a fundamental leadership challenge.  A decision may seem successful and ethical within one boundary, yet damaging and unethical within another.  Creation of jobs in India may parallel job losses in the U.S.  Profit for an oil company may link to spills that destroy food sources for Indigenous communities.  Praise for a charismatic leader may discourage employees who did the work.  A decision for efficient clear-cut logging in North America might lead to boycotts of products by European customers. We must be reminded that we construct boundaries socially, even if we think of them as real (Richardson and Lissack).  And that social construction comes with built-in values. Are boundaries bad?  The concept of boundarylessness became fashionable via Jack Welch of GE and others.  We often complain about silos, communication barriers and knowledge gaps.  Yet, there are times when boundaries are useful. Do leaders invest enough effort in thinking about the value of different boundary approaches?  Do they think about the power implications of boundaries? How do power and boundaries relate? In his Theory of Boundary Critique, Midgley (2000) describes how powerful groups form bounded, influential cores. Each core group can value or devalue anything on its margins. Citizens can be valued or devalued by government; immigrants by longer term residents; visible minorities by visible majorities; field staff by headquarters and so on.  If these boundaries and value choices are not attended to, dynamics between the core and margins can consume considerable resources. Which way do we face? Once boundaries are drawn, we tend to face inward. Our dominant focus is on governance, structures and processes within [fill in the blank: our country, or department, our race, our firm, our school, efficiency, financial profit…)  The Harwood Institute is one organization that helps groups shift focus from inward to outward. Through this shift, organizations learn much more from communities, customers or clients and can better serve them. Gerald Midgley is an internationally recognized systems theorist and practitioner who has worked with intractable community challenges. He considers “boundary” THE central concept in systems thinking. Can we ignore it? Suggested questions for dialogue: Where have you seen boundaries hinder effective work? Where have you seen boundaries enable effective work? How might shifting from facing inward to outward change work in your organizations or client groups? What do we currently emphasize in leadership development?  Is boundary work on the current menu? What might change if leaders actively worked with the ethics of boundary choices? About the author: Alice MacGillivray has a PhD in Human and Organizational Systems from Fielding Graduate University, where she is a Fellow with the Institute for Social Innovation. Her interest in boundaries began as a child, when she noticed the richness of intersecting natural systems. Alice’s dissertation explored ways in which respected leaders understand and work with boundaries. She lives on an island near the 49th parallel in Western Canada. *  *  * If you want to dig into boundaries more deeply, the publications area of this site has some of my papers, and I really like Kurt Richardson and Michael Lissack’s paper on the nature of boundaries. It is well worth 8 minutes of your time if you care about work in a knowledge era and appreciate the power of metaphor. Set a goal, carve into objectives, document metrics, and watch for progress. We know what we find, but what do we miss? Since moving to the country, I have adopted a different approach in my personal life (or perhaps I’m simply more aware of it now). For example, my economical three-cylinder Daihatsu flatbed stalled the other day and refused to restart. This happened at the end of a driveway with an ocean view. At first I was totally focused on the problem. Then I decided to ignore the truck (which I later realized was flooded), and watch the ocean. I thought “something interesting is bound to happen.” And within minutes, an otter climbed out of the water onto a protruding rock, groomed its fur, and slipped back into the ocean. This morning, I set up chairs on the new boardwalk that surrounds our pond. I sat in each of them to see if I liked their orientation. Then I settled into one, thinking “I bet I will see something interesting.” This time, within seconds, a hummingbird came to the pond. In the winter “clean-up” we had missed a couple of cattails, and the hummingbird went straight to these raggedy tops. She probed them just as hummingbirds probe flowers, but she was gathering a huge beak-full of fluff for her nest. So I thought back to work in organizations…what lessons are there? In all my years of work in the public sector, two people stood out as leaders who inspired me and supported me in doing my best. As I think back on it, they both had this “watch for interesting things” approach. Of course they had to work with business plans and the like, but they were extraordinary observers, listeners, and synthesists. They were not afraid to try the unexpected. They understood use of complexity theory in leadership without ever using those terms. In your work as an organizational leader (formal or informal; internal or external), what do you watch for? I assume that in writing their piece they researched through a number of sources. Perhaps they read the “knowledge management” literature driven by software vendors that many of us dismissed in the 90s. If the relationships amongst social media and knowledge management interest you, read their post and the evolving list of comments. My comments follow. _______ I’m rarely at a loss for words, but am not even sure where to begin. I’ll keep it to 5 brief comments. 1) There is no mention of knowledge management as complex, comprehensive work that can be a touchstone for a range of activities and tools, some of which may have nothing to do with technologies and some of which may fit hand and glove with social media. 2) If knowledge management is top-down, why does so much good work happen under the radar (ideally later infused into organizations)? And–by definition–if participation in a group is prescribed it is not a community of practice. 3) Who came up with the idea that all or most “knowledge” is stored in KM efforts? Most good KM leaders and consultants perpetually steer clients away from misguided repository-heavy tactics. Solid research has taught us for decades that people go to people when they need to learn, problem-solve, and share and generate knowledge. Loved it when M. Rumizen called communities of practice the “Killer Apps” of KM. 4) What are the traditional KM techniques referenced in the post? When our advisory board designed an MA in KM over a decade ago, we put focus on leadership for engagement and shifts away from mechanistic thinking, communities of practice, narrative, story, peer assists, action reviews, social network analysis, used of social media such as wikis for collaborative work, and–yes–a small amount of emphasis on repositories for essential information, ideally with links to stories, videos, resource people etc. 5) If knowledge management were as hierarchical, mechanical and simple as implied in this post, we wouldn’t still be wrestling with the big change leadership issues (and related terminology) that comes with rethinking how organizations work. Social media use is a brilliant example of what these changes can look like. Part of the chaos comes from the as-yet-unresolved collision of past and future models of work. I think back to Karl Wiig (one of the “traditional” KM founders) and his description of KM as a social movement. He’s sceptical; I suggested it can work, depending on context and on definitions of a project. I haven’t written specifically about this before, so thought it was worth sharing preliminary thoughts in a blog post. First, I think Matthew is correct to be cautious for at least four reasons. 1) The fuel for CoP is passion for a topic, and sometimes the grunt work needed for projects can eat away at that all-important passion. 2) In my experience, many executives don’t know how to manage (or more appropriately, not manage) CoP.  So any activities that make the communities look like more familiar animals—such as project teams—can put the distinctive nature of these groups at risk.  3) As the flip side of the same coin, the community might begin to equate its work with deliverables rather than good communication, support, inspiration, learning and improved practice. 4) Project work could put a community into a form of direct competition with other workplace groups. This could be a lose/lose. Fabulous results could result in unproductive tensions; poor results could erode hard won support for the CoP. When I commented on projects being potentially valuable, I realized I was drawing a fuzzy line between two types of communities of practice: intra- and inter-organizational. I’ve seen the latter have a whole lot more freedom, diversity, longevity and sometimes creativity. This isn’t always true, but the distinction is worth thinking about. Executives don’t quite know what to do with inter-organizational communities, if they even know about them. They clearly cannot control them. If they come to see value in these groups, they might treat their member employees as intriguing internal consultants on loan, capable of bringing project benefits back into the organization. As examples of successful project work, consider early days of CompanyCommand, when the “failed” project of the good practice guide was replaced—again on a volunteer basis—with the launching and development of the community itself. For years it crossed organizations, but had enough momentum to continue as an intra-organizational community of company commanders (who were always the intended beneficiaries). Another example is Canada’s counter-terrorism network of communities—CRTI—about which I have written in the past. Community members came from many federal government departments as well as from a range of first responder organizations. Some of the project work was funded through a proposal process. I also commented about the definitions of project work. We usually think of projects as intimately tied to organizational goals (and my comments above are in that context). However, I have seen communities of practice take on learning-related projects. CPsquare (I’m fortunate to have a great vantage point by being in the leadership group) does this quite regularly. I welcome other perspectives on Matthew’s question. The settings and my roles have varied, but there are common threads: intense learning environments; current, complex or wicked challenges (problems); and client panel members who drop into the situation without the lived experience of the days or weeks leading up to the team presentations. As part of the learning process, I expose participants to a range of leadership constructs and models. In this post, I will use the term “complex” leadership as an umbrella term for a range of theories and models associated with complex, knowledge-intensive, unpredictable environments. And I will generalize the term “complicated” leadership as an umbrella for more familiar theories and models associated with more linear cause-and-effect relationships. There is anecdotal evidence that participants know they are working with complexity, yet struggle with how to distil their work into “presentations” coherent with complexity thinking. Some present linear, sequential, recommendations in traditional formats. Others present in ways rarely if ever seen in boardrooms, with or without conscious thought about complexity. Almost since my first engagement with this approach, I’ve felt that work with the panel may be the weak link. In this post, I muse about one layer of these concerns. This may be a very early pre-publication draft about this sort of learning design. When participants use non-traditional media such as storytelling or theatre depicting a different future, panel members often speak to the emotional impact such “presentations” have had. They rarely offer critique on presentation methods; their comments are about impact and content. When participants use more traditional media, panel members often critique style, usually with comments about being more specific, detailed, emphatic, structured, and so on. As one example, when a team presented rationale and ideas for an unusual, multi-sector research and education centre (which would require considerable dialogue with potential partners and publics), a panellist asked about construction costs and phasing. As another example, a resource person (who worked with a panel member) stated there hadn’t been anything concrete in the presentations (whereas presenters believed they had included many concrete details). So, what is at play here? Let me preface this hypothesis by saying that many executives with whom I have worked are skilled complexity thinkers. The nature of their positions requires them to work across boundaries with incomplete data. Yet many work in rigid structures with tools and measures rooted in the Industrial Era. When panel members come into a seemingly familiar situation (which they might frame as being briefed) perhaps some default to a set of expectations not well suited to a complex problem. They may not have examined their biases. They may not have thought about how leadership and management differ, or how leadership can take dramatically different forms in different domains (as articulated by Snowden and Boone). They may come in thinking as supervisors more than clients or as mentors more than as peers-for-the-moment struggling with an intractable challenge. They may not have time to reflect beyond the emotional impact of non-traditional, and use media such as storytelling as springboards for new ideas. In a very practical sense, what does this mean for use of a problem-based learning process for actual, current challenges? In some settings, its use has been pulled back (perhaps because questions of panel readiness weren’t studied and addressed). In others, panel members are now better briefed than they once were about the participant experience and what to expect. But I do not know of examples of client panellists being briefed on content from the learning experience (such as complexity theory or complex leadership or different forms of knowledge and limitations of scientific knowledge). Would such advance briefing be helpful? If so, how might it best be presented in ways that ease executives into seeing non-traditional work in enriched ways? What if some panellists are locked into industrial model thinking and tools? Could such preparation be counter-productive? In “The Death of the Expert,” Richardson and Tait describe the role of the neo-expert in a way that rings true for me in this form of problem-based learning. “Modernist experts do our thinking for us, whereas neo-experts help us think for ourselves… Whereas modernist experts attempt to replicate successful patterns, neo-experts attempt to create new successful patterns (or behaviors) for each intervention” (2010 p.36) I welcome insights with others who ponder similar challenges or can share related learning experiences. My friends, have you heard the good news? The blog carnival is coming to town. It's time for Yarnival! The time has come to sing the praises of the knit and fiber blog.In these last days, I'm calling on all my fellow fiberists to look back over this past year and bear witness to the light, laughter and love of fiber that is shared throughout the year on our knit blogs.
